144 designers. 6 business units. No shared identity, no unified culture, and engagement trending below company average on every measure. No budget. No team. No mandate.
Over 15 months engagement moved from 7 points below company average which was already low to 13 points above. Belonging closed an 11-point gap entirely. A new measure "I have seen positive change" with 57% saying yes.
The insight that made this possible? Listening first. Really listening. What design community wanted wasn't a career pathway. It was space to grow as creatives, to deepen their craft, expand their skills, and feel part of something bigger than their individual role.
